The gap between AI enthusiasm and AI outcomes
Most mid-market organisations are somewhere on a spectrum between two failure modes. The first: significant investment in AI platforms — Copilot licences, enterprise AI tiers, bespoke model builds — with limited measurable operational return because the use cases were not grounded in real workflow constraints. The second: genuine operational AI capability sitting dormant inside tools the organisation already pays for, because nobody has connected the platform to the problem it could solve.
Both failure modes share a root cause. The AI decision was made separately from the operational context it was meant to improve.
Copilot licensed, not used
Microsoft 365 Copilot or Google Workspace AI is live across the organisation. Usage is low, uneven, and disconnected from the operational workflows where it could generate measurable return. The investment is being carried without the value.
AI readiness stalled on data quality
Automation and AI initiatives are blocked because the input data cannot be trusted. The technology investment is ready. The data architecture is not. The AI roadmap sits behind a data governance problem nobody has prioritised.
Vendor AI features oversold
Incumbents are packaging existing functionality as AI features and pricing them into higher tiers. The capability being sold requires scrutiny — some of it is genuinely useful, and some of it is not worth the upgrade cost.
Automation that does not reach production
A proof of concept was built. It worked in isolation. It was never integrated into the operational workflow because the integration architecture was not designed alongside the automation. The POC sits in a shared drive.
No clear AI accountability
AI initiatives are owned by IT, or by a transformation function, or by nobody clearly. The operational teams who would benefit are not involved in design. The result is capability that does not fit the workflow it was meant to serve.
Strategy without implementation
An AI strategy document exists. It describes a target state, lists use case categories, and references industry benchmarks. It does not describe how to get from the current state to the target, or who is responsible for each step.
